AI-search metrics are developing faster than their definitions. “Visibility,” “share of voice,” “mention rate,” “citation rate,” and “average position” can mean different things in different tools.
Before adopting a KPI, define what it actually counts.
Use a measurement ladder
A practical order is:
- Factual integrity. Are core business facts correct in primary sources and in the answers you test?
- Retrieval evidence. Are important pages indexable, and do platform tools or repeated tests show your pages or profiles as sources?
- Recommendation visibility. Across a fixed prompt set, how often is the business meaningfully surfaced for relevant service-location jobs?
- Customer behavior. Are visits, calls, inquiries, bookings, or customer comments changing?
- Commercial outcome. Qualified leads, booked work, repeat business, and profit remain more important than mention counts.
Build a defensible mention rate
For an internal test set, divide the number of valid prompts in which the business is meaningfully mentioned by the total valid prompts tested. Keep the prompt set and platform fixed enough that the comparison means something.
Do not describe this as a universal market-share score.
Track source diversity
Record which domains or source types recur. Depending entirely on one third-party page can make visibility fragile. If useful owned pages never appear as sources, investigate access, clarity, and page quality.
Track accuracy defects separately
Create categories such as wrong phone, wrong service area, wrong hours, wrong service, outdated brand name, unsupported credential, or incorrect booking route. A repair queue is more actionable than saying an AI system “hallucinated.”
Keep attribution conservative
If a customer says an AI assistant helped them find the business, record it. But do not automatically assign revenue to an AI impression when the journey may have passed through search, maps, direct visits, or another source.
The purpose of measurement is to improve decisions, not to create a flattering dashboard.
